How Enterprises Can Finally Scale GenAI Beyond Pilot Projects

New report from Coforge and HFS Research provides a roadmap for real-world AI success

Many enterprises are eager to harness the power of Generative AI, yet over 60% remain stuck in endless pilot projects without achieving real business impact. A new report from Coforge and HFS Research, titled “Break Free from GenAI Pilot Purgatory”, reveals why this happens—and how organizations can move forward.

The research outlines a four-stage framework to help businesses transition from AI experimentation to full-scale deployment. Key strategies include:

  • Aligning AI initiatives with business objectives to drive measurable value
  • Investing in infrastructure and data readiness to ensure smooth scaling
  • Establishing clear success metrics tied to business impact
  • Encouraging cross-functional collaboration and securing leadership buy-in

Phil Fersht, CEO and Chief Analyst, HFS Research, emphasized the risk of delaying AI adoption: “Enterprises that treat GenAI as an experiment risk falling behind those integrating it as a business imperative. Leaders must act now to avoid obsolescence.”

The report identifies seven key challenges preventing AI scalability, including data dysfunction, talent shortages, and infrastructure gaps. To overcome these barriers, businesses should follow a structured approach:

  1. Identify High-Impact Opportunities – Focus on AI use cases that align with business goals.
  2. Prototype for Proof of Value – Develop targeted pilots with measurable success criteria.
  3. Scale with Precision – Ensure governance, infrastructure readiness, and seamless integration.
  4. Sustain and Expand – Continuously optimize AI models and broaden applications.

Vikrant Karnik, Executive Vice President, Coforge, highlighted why this roadmap is essential: “Many organizations struggle to scale AI beyond the pilot phase. This report offers practical steps to help businesses implement AI at scale and unlock its full potential.”

Dana Daher, Practice Leader, HFS Research, added: “AI success isn’t just about technology—it’s about having the right strategy. Enterprises that follow this structured approach will be better positioned to drive real transformation and long-term value.”
